A motor that runs with no load then dies when load is applied has one or more of several problems:
o Low compression
o Weak spark (coil problem?)
o Insufficient fuel
o Insufficient air
o Point gap or timing incorrectly set
o Spark plug gap incorrectly set

When you say it runs OK out of the lake, are you running it in a barrel or with ear muffs?

First off, never run a motor with no water - you'll fry the impeller.

Second, if the motor runs ok with no water, and is cantankerous when in the water, then you could be victim of a design flaw in the early versions of the 3-cylinder motor. The water jacked plate that separates the water from the exhaust buckles when too hot and warps, letting water into the the cylinders through the exhaust ports. Pull the spark plugs and check for water. If they are wet or appear to be steam cleaned -- check both the head gasket and water jacket plate.
